7 Signs It Might Be Time to Review Your Fulfilment Partner
Choosing a third-party logistics (3PL) provider is a big decision for any ecommerce business. But choosing one shouldn’t necessarily mean staying with them forever – sometimes it makes business sense to review your fulfilment partner.
As your business grows, your order volumes, product range, customer expectations and operational requirements can all change. A fulfilment partner that worked perfectly when you first outsourced your logistics may not be the right fit a few years – or even a few months – down the line.
If you’re regularly sending more than 100 orders a week, small inefficiencies can quickly become bigger problems. A few delayed orders, picking errors or unexpected charges might seem manageable in isolation, but at scale they can affect your margins, your team and, importantly, your customers.
So how do you know when it’s worth reviewing your current 3PL
1. Your business has grown, but your fulfilment service hasn’t
Growth is good news, but it can expose weaknesses in your fulfilment operation.
Perhaps you’ve added new product lines, expanded into new sales channels or seen your weekly order volumes increase significantly. Your 3PL should be able to grow alongside you, with the warehouse capacity, people, systems and processes needed to support higher volumes.
If you find yourself worrying about whether your fulfilment partner can cope with the next stage of your growth, it may be time to review the relationship.
2. Picking, packing or dispatch errors are becoming too common
Mistakes happen. But if incorrect items, damaged products or late dispatches are becoming a regular occurrence, there could be a wider problem.
Fulfilment is one of the final stages between your ecommerce business and your customer. However good your website, marketing and product might be, a poor delivery experience can undo a lot of that hard work.
As order volumes increase, accuracy and consistency become even more important.
3. Peak periods put your operation under pressure
Black Friday, Christmas, seasonal demand, product launches and successful marketing campaigns can all create sudden increases in orders.
A good 3PL shouldn’t simply cope with your average week. They should understand your business well enough to plan for the peaks too.
If busy periods regularly result in backlogs, missed dispatch targets or difficult conversations with customers, ask whether your current fulfilment setup has the flexibility you need.
4. You don’t have enough visibility over your stock and orders
When someone else is storing and dispatching your products, visibility is essential.
You should have confidence in what stock you hold, what has been ordered and what has been dispatched – without constantly having to chase for information.
The right technology and ecommerce integrations can make a significant difference, connecting your online sales channels with your fulfilment operation and reducing unnecessary manual processes.
If your systems are creating more work rather than less, it could be worth exploring what alternatives are available.
5. Your fulfilment costs are becoming difficult to understand
The cheapest 3PL isn’t necessarily the most cost-effective.
Storage, picking and packing, packaging, returns and additional handling can all contribute to your overall fulfilment costs. What matters is having a clear understanding of what you’re paying for and whether you’re receiving good value.
Unexpected charges or a pricing structure that no longer reflects your order profile can make forecasting difficult – particularly as your business grows.
Reviewing your 3PL doesn’t necessarily mean looking for the lowest price. It means understanding whether the service, flexibility and performance you’re receiving justify the cost.
6. Your requirements have become more complex
Ecommerce fulfilment isn’t always as simple as putting a product into a box.
As businesses grow, they may need support with returns, kitting and assembly, promotional packs, multiple sales channels, unusual or high-value products, or changing storage requirements.
Your 3PL should make it easier to respond to these opportunities rather than limiting what you can do.
If you’re regularly changing your plans to accommodate your fulfilment provider, rather than the other way around, that’s worth questioning.
7. Communication isn’t what it used to be
Technology matters, but so do people.
When an issue arises, you need to know who to speak to and have confidence that someone will take ownership of it.
As ecommerce businesses grow, they can sometimes find that the personal service they initially received from their 3PL disappears. Slow responses, unclear responsibilities or having to repeatedly chase issues can all create unnecessary pressure for your own team.
A good fulfilment relationship should feel like a partnership.
What should you look for in a new 3PL?
Changing fulfilment providers isn’t a decision to take lightly, so it’s important to look beyond headline storage and pick-and-pack costs.
Consider whether a prospective partner has the capacity to support your future growth as well as your current requirements. Look at their technology and integrations, how they manage peak periods and returns, the range of additional services available and, crucially, how they communicate with their customers.
It’s also worth discussing what onboarding and migration would look like. A good 3PL should be able to explain how stock, systems and processes can be transferred while minimising disruption to your business.
The aim isn’t simply to find another warehouse. It’s to find a fulfilment partner that can support where your ecommerce business is going next.
Is it time to review your 3PL?
You don’t need to wait until something goes seriously wrong before reviewing your fulfilment arrangements.
For a growing ecommerce business, periodically assessing whether your 3PL is still delivering the service, value and flexibility you need is simply good business practice.
